Track AI search in four tiers. Visibility tells you whether AI tools mention or cite you. Position and sentiment tell you where you appear in a list and how you're described. Share of voice tells you how often you show up compared to competitors. Outcomes tell you whether any of it turns into AI referral visits, enquiries and sales. Check them monthly.
Most of the confusion around AI search comes from people using words like "mention", "citation" and "visibility" as if they mean the same thing. They don't. So let's get the definitions sorted first and then talk about what to measure.
Prompt The question someone types into an AI tool. For example "who's the best accountant in Geelong for small businesses?" You can't see real users' prompts so you build your own list to test. More on that in Can I see which prompts my business appears in?
Mention Your business name appears in the AI's answer. It might be in a list, a recommendation or just a passing reference. A mention doesn't need a link.
Citation The AI links to your website or a page about you as a source for its answer. Tools like Perplexity, Google AI Overviews and ChatGPT with search show these as little numbered links or source cards. A citation is stronger than a mention because it's clickable and it shows the AI trusts your page.
Mention rate The percentage of your test prompts where you get mentioned. If you test 40 prompts and appear in 10 your mention rate is 25%.
Citation rate The percentage of your test prompts where your website is cited as a source. Same maths as mention rate but only counting links.
Position Where you appear when the AI gives a list. Being first of five is very different to being fifth of five. People read the top of the answer and skim the rest just like they do with Google.
Sentiment How the AI describes you. Positive, neutral or negative. It also covers accuracy. If ChatGPT says you close at 3pm when you close at 5pm that's a problem worth tracking.
Share of voice Your share of all the mentions across a set of prompts compared to your competitors. If across 40 prompts you get 12 mentions and your four competitors get 48 between them, there are 60 mentions in total and your share of voice is 20%.
AI referrals Visits to your website from AI tools, measured in GA4. See How do I track traffic from ChatGPT in Google Analytics?
Think of the tiers as a ladder. You can't win on outcomes if you're not visible. And being visible doesn't help much if the AI describes you badly or puts you last.
Tier 1, visibility. Are you in the answer at all? This is mention rate and citation rate. For most small businesses starting out this is the number that moves first.
Tier 2, position and sentiment. When you're in the answer, how good is your spot and what does the AI say? This is where you find out if the AI thinks you're "a budget option" when you're actually premium.
Tier 3, share of voice. How do you stack up against the businesses you lose work to? A 30% mention rate sounds great until you find out your main competitor sits at 80%.
Tier 4, outcomes. Is AI sending people who visit, enquire and buy? This is what pays the bills and it's the tier that tells you whether to keep investing. We cover the money side in How do I measure ROI from AI search visibility?

The targets are starting points, not rules. Every industry is different and AI tools change often. What you're really watching is whether each line goes up over time.
Keep it simple. A shared Google Sheet with one row per prompt per AI tool is enough. Columns for date, prompt, tool, mentioned yes or no, cited yes or no, position, sentiment and which competitors appeared.
Run the same prompts each month. AI answers change from one go to the next, so test each prompt at least two or three times and record the result that shows up most. Then use simple COUNTIF formulas to get your rates. It takes a couple of hours a month once it's set up.
If that sounds like too much there are paid tools that automate this. They cost money but save time. Either way the definitions above stay the same.
How often should you check?
Monthly is the right rhythm for almost every small business. Weekly is too noisy because AI answers jump around and you'll end up chasing ghosts. Quarterly is too slow to spot a problem like the AI getting your details wrong.
Regularity is the key. A monthly check at the same time with the same prompts gives you a trend you can trust.
Sole traders and micro businesses. Focus on mention rate, sentiment and accuracy. Make sure the AI knows you exist and gets your details right. Don't bother with complex share of voice reports yet.
Small businesses with 5 to 20 staff. Add citation rate, share of voice against your top three competitors and AI referral visits in GA4. This is enough to see whether your work is paying off.
Growing businesses and multi-location brands. Track all of it, split by location or service line. Tie AI-driven enquiries to revenue so you can report ROI properly.
A warning about vanity metrics
Yes, a high mention rate feels good. But it doesn't mean much on its own. You can rank brilliantly for prompts nobody asks or get mentioned as "another option" at the bottom of a list. Some tools will sell you a "visibility score" out of 100 that nobody can explain. If you can't say how a number is worked out or what you'd do differently because of it, it's a vanity metric.
The test is simple. Does this number help you decide what to do next? If it doesn't, stop reporting it.
What's the difference between an AI mention and an AI citation?
A mention is when an AI tool names your business in its answer. A citation is when it links to your website as a source. Citations are stronger because people can click them and they show the AI trusts your content.
How do I calculate AI share of voice?
Run the same set of prompts for your business and your competitors, count every mention, then divide your mentions by the total. If you have 12 of 60 mentions your share of voice is 20%.
How often should I track AI search KPIs?
Monthly suits most small businesses. AI answers vary too much week to week to be useful and quarterly checks are too slow to catch problems like wrong business details.
Which AI search KPI matters most?
For small businesses starting out, mention rate and accuracy matter most. Once you're showing up regularly, AI-driven enquiries become the number that tells you whether it's worth the money.
